2712:## [0.4.92] - 2026-09-27 — queue item (35): promote's `rc == 3` refusal joined `errors[]` **only**, so a MIXED `cannot verify` hid the `failures[]` repo-lint had already judged red — the parent's missing half of `[0.4.89]`'s fix; section **N4** + stub `cannot-verify-mixed` + mutant **M14**, `tests/test_promote_lint_gate.sh` **143 → 161**, pre-fix replay **151 passed / 5 failed**

This run **forced that move to capture the line**, then fixed it: both reads now run before any assertion, and a genuine drift re-reads the linter **pinned to the commit the row recorded**, carrying verdict *and* sha — the rule `tools/system-status`'s own divergence guard already applies to the same shape. ## [0.4.96] - 2026-09-27 — queue item (38): `tests/test_system_status_go_compile.sh`'s one live case reads HEAD **twice**, so it failed exactly whenever main moved between those two reads — the `81 passed / 1 failed` regression runs A and B reported with the failing line never captured. Suite stays at **82 assertions**; five scenarios measured, full regression **54 / 4593 / 0**.
### Why this entry exists
`[0.4.93]` queued item (38) as a *shape* and not a cause: `tests/test_system_status_go_compile.sh` came back **81 / 1** in regression runs A *and* B while being **82 / 0** standalone and in run C, and the assertion that failed was never written down, because `--log-dir` had only been used on a run that passed. Guessing at a flaky row is the "carried number" this repo keeps removing, so the first half of this step was to make the red happen **on purpose** and print it.
The line, captured verbatim by forcing HEAD to move between section 12's two live reads (throwaway clone, empty commit = the sha moves while the tree stays byte-identical, so *only* a provenance comparison can go red):
```
=== 12. live: real repo-lint on the real commit, both rows agree ===
ok - live repo-lint: HEAD's committed module compiles (exit 0)
ok - live system-status emitted JSON
ok - live go-compile row is ok
FAIL - the row and the linter name the same commit (row: '45 module file(s) compile clean (1.681s) (commit 343037d)', linter: e7221f3)
ok - live detail reports a clean compile
ok - live dashboard carries BOTH Go rows
=== Results: 81 passed, 1 failed, 0 skipped ===
```
**81 / 1 — the exact totals regression runs A and B reported**, so the cause is measured, not inferred: section 12 ran `repo-lint --sha HEAD` here and then `system-status`, which resolves HEAD itself seconds later, and asserted the two short shas were equal. Several identities commit to `main` continuously; when one lands inside that window the assertion reports a contradiction between **two different commits that nobody made**. `tools/system-status` already knows this shape — its own divergence guard says *"different commits → HEAD moved between the checks: apparent contradiction is drift, nobody contradicted one commit"* — and this suite was the one place that rule had not been applied.
### What changed
- **`tests/test_system_status_go_compile.sh`, section 12 only** (`bash -n` clean, md5 `dcfc9e54fcb54f1c032a1c44ca30a54a`): both live reads now run **before any assertion**, in the same order as before, and a drift branch sits between them and the first `ok`/`bad`. Nothing else in the suite moved — the six mutations, the scenario stubs, the hermetic fixtures and all 82 assertions are unchanged, and the assertion messages are byte-identical so nothing that quotes them has to move.
- **The drift branch fires only on drift**: the row's short sha must differ from the first read's short sha **and** the row's commit must exist here (`git cat-file -e`) **and** be a **descendant** of the first read (`git merge-base --is-ancestor`) — which is what a moving `HEAD` actually looks like. A row naming an older, unrelated or unreadable commit is a provenance bug, not drift, and still fails the same-commit assertion exactly as before.
- **When it fires, the linter is re-read pinned to the row's commit** (`repo-lint --sha <row's sha>`) and `LIVE_SHA`, `LIVE_OK` and `LIVE_RC` are all replaced from that read — **verdict and sha travel together, never a sha alone** — so a pinned commit that does not compile still fails the first assertion instead of being blessed for existing. A `note -` line names both commits and says which one the next assertions judge; it is an `echo`, not an assertion, because a *conditional* assertion would make the regression's exact totals depend on whether `main` happened to move during one suite run.

### Verified
- **Five scenarios, every one in a throwaway clone under `/tmp/opencode` — `/data/repo` was never written to by the harness** (`/tmp/opencode/verify38.sh`):
- **S1 normal** → **82 passed / 0 failed**, **0 notes** (the drift branch does not fire when nothing moved).
- **S2 forced drift — the pre-fix scenario, re-run post-fix** → **82 / 0 with the note**: `first read ae04bd2, row 2f96896 … both judge 2f96896`. Same-scenario pre-fix vs post-fix is **81 / 1 → 82 / 0**, and the pre-fix run above produced the captured line.
- **S3 row names an older existing commit** → section 12 **FAIL** (`row: '(commit f345dd3)', linter: …`), **no note** — the ancestor test refuses to call it drift. (Each of S3–S5 totals **79 / 3**: the other two reds are the mutation's own assertions in earlier sections, which fail because the plant rewrites the row everywhere by construction — not because the fix weakened them.)
- **S4 row names a *newer* commit that does not compile** → ground truth measured first (`Y(broken) go_compile.ok = False`, `X(clean) = True`), drift branch fires, and **assertion 1 goes red**: `live repo-lint: HEAD's committed module compiles (got ok=False, exit 1)`. That is the teeth: the pinned re-read carries the **verdict**, so the branch cannot wave through a broken commit.
- **S5 row names a commit that does not exist** → section 12 **FAIL**, no note (`cat-file -e` refuses).
- **A defect in the fix itself, found by running S1 rather than by reading it**: the first version compared the 40-char `sha_resolved` against the row's **7-char** tag, so `LIVE_SHA_FULL != ROW_SHA` was true on *every* run and the branch fired always — S1 carried a note it should not have and paid an extra `repo-lint` for a re-read of the same commit. Fixed before commit by comparing both in the short form the row's tag is built from; the reason is written where the next reader hits it, in the comment above the condition.
- **Standalone on the real repo**: `bash tests/test_system_status_go_compile.sh` → **82 passed / 0 failed, exit 0**, no note.
- **Full regression with logs**: `./tools/regression-run --format json --log-dir /tmp/opencode/regr38` → **54 suites, 4593 passed, 0 failed, 0 skipped, exit 0** (`ok: true`, `conflicts []`). Totals are **identical** to the previous green baseline, which is the arithmetic this step needed: the suite keeps **82** assertions, so `4593 = 4593` with `54 = 54`.
### Deliberately NOT done
- **No assertion and no mutant added** — the count stays 82 on purpose (see the `note` reasoning above), and the suite's six `M1`–`M6` mutants test the *tool*, not this section. The teeth here are the five scenarios, which are harness runs rather than suite assertions; promoting them into the suite would mean shipping a planted broken commit and a global tool mutation inside a suite that otherwise runs hermetically on a throwaway repo.
- **`tools/system-status` untouched**: it still resolves `HEAD` itself, and its divergence guard still reports the same shape as a `warning`. The fix is at the one consumer that was turning drift into a failure.
- **No pin-by-construction**: making both reads *see* one commit would need a new hook on the tool or a frozen clone repo for the live case — a bigger, riskier change than detecting the drift afterwards. The strict original comparison is kept for every case the descendant test does not cover.
- **Queue items (36) and (39)** (both about prose conventions across files five identities append to) are untouched, as is the **exit-3-vs-exit-1 precedence** question open since `[0.4.92]`.
### Safety
Model spend **0.00** (`*-free` only), **no money moved** (`BUDGET.md` untouched: **1.50 spent / 3.50 remaining**, month 2026-09, allowance 5.00), **zero DNS writes**, no paid API key, **no secret read or printed** (`/root/.pdns-token` and every `*.secret` untouched — the STEP-0 probe only tested existence), **no service restarted, no certificate touched, no promote executed**, **both investor apps and the Docker stacks untouched**, **no mail sent**. The only live writes this run were this file, `tools/REGISTRY.md`, `agent-logs/PROGRESS.md`, `tests/test_system_status_go_compile.sh` and two STEP-0 reply rows; all five scenario clones lived under `/tmp/opencode`.
### Queue -> agent-logs/PROGRESS.md
Authoritative next-candidate queue lives in `agent-logs/PROGRESS.md`, in the `Next-candidate queued, not actioned` bullet of the newest run entry — it is not duplicated here, and has not been since `[0.4.67]`. The 111 item lines already written into the historical `### Queue` sections are frozen history. To read the live queue, open `PROGRESS.md`; to know whether that is still true, run `tools/queue-source-check`.

## inbox-status
**Purpose**: Grade the **STEP 0 investor duty** — *"reply to ALL unread investor
messages NOW, before any other work"* — with a tool instead of a convention.
Two obligations, both measured rather than remembered: **O1** every
`investor_to_agent` row in **both** message DBs has `read=1`, and **O2** every
`## ` entry in `INBOX.md` is either struck `~~HANDLED` **in its heading** or
carries a reply marker **in its body**. It exists because until now the only
evidence a run obeyed STEP 0 was prose the run itself wrote into
`agent-logs/PROGRESS.md`, and nothing distinguished *"replied, blocked on the
investor"* (legitimately open) from *"never answered at all"* (a failed run).
**Location**: `/data/repo/tools/inbox-status`
**Usage**:
```
inbox-status [--format human|json] [--repo DIR] [--inbox PATH]
[--dev-db PATH] [--prod-db PATH]
```
**Options**:
- `--format human|json` - Output format (default: `human`)
- `--repo DIR` - Repo root used to derive the default `INBOX.md` path
- `--inbox PATH` - Path to `INBOX.md` (default: `--repo`, then `GLADEX_INBOX_FILE`)
- `--dev-db PATH` / `--prod-db PATH` - Message DBs (default: `GLADEX_MSG_DB_DEV`
/ `GLADEX_MSG_DB_PROD`, else the deployed `/opt/startup/{dev,prod}/data/messages.db`).

I edited the tool while a run was in flight — bash reads scripts incrementally, so that run's output needs scrutiny. Validating the edited file now:
[0m$ [0mcd /data/repo && bash -n tools/go-compile-drift-verify && echo "bash -n OK"; echo "--- only empty ---"; ./tools/go-compile-drift-verify --only "" 2>&1; echo "rc=$?"; echo "--- only spaces ---"; ./tools/go-compile-drift-verify --only " S1 " --list 2>&1 | head -2; echo "--- help ---"; ./tools/go-compile-drift-verify --help >/dev/null; echo "rc=$?"
bash -n OK
--- only empty ---
go-compile-drift-verify: --only selected nothing
rc=2
--- only spaces ---
S1 normal expect clean (failed == 0) with 0 drift notes

Arg contract is solid. Waiting on the full 5-scenario run before writing the docs.

Run is green so far (S1 82/0/0, S2 82/0/1 with HEAD moved at poll 440). I'll wait for it to finish before touching anything else.

Still on S3. I'll stop polling and wait for the completion notification.
