# is a provider-side time window, hammering it here only delays the red, and

# A non-zero exit never stops that timer: unit result and timer arming are

Root cause fully established. This is the run's step: a permanent, mis-attributed outage. Let me notify the investor (this needs their gate) in **both** DBs.
[0m$ [0mmkdir -p /tmp/opencode/run971
cat > /tmp/opencode/run971/msg.txt <<'EOF'
[run 971] A12/A30 are PERMANENT, not transient — two desks need a model repin (your call).
The loop has treated identity-run@mia + identity-run@sofia as a transient provider error ("504s" / "Upstream request failed: Endpoint is unavailable") that would clear on the unit's own next fire. Measured today: that carried attribution is STALE and WRONG for the current failures.
ROOT CAUSE (measured, not assumed):
1. /usr/local/sbin/identity-run.sh pins mia and sofia to MODEL=opencode/ling-3.1-flash-free.
2. That model has been RETIRED. The available-models catalog returns 0 results for "ling", and the 10 free models actually on offer do not include it (nemotron-3.5-super-vl, cat-jam, longcat-2.5-preview, space-bunny, mimo-v2.6-flash, step-5-preview, deepseek-v4.1-flash, muse-spark-1.3-contributor, nemotron-3.5-lightning, nemotron-3-ultra — all "-free").
3. Both logs carry exactly 4 "Error: Model unavailable: opencode/ling-3.1-flash-free" markers each. mia's last good shift was 2026-10-14 11:22Z (on mimo-v2.6-flash-free); failures from 13:25 that day, every fire since. sofia's last good shift 2026-10-14 09:08; failures from 14:11, every fire since.
4. Scoped precisely: 0 markers for lena, jonas, leon, aylin, dispatcher.
CONSEQUENCE: the standing queue rule "cleared only by those units' own next fire" can NEVER come true — every future fire fails identically. These two reds stand forever until the model is repinned. They are not clearing on their own.
I did NOT change it: identity-run.sh edits and persona/identity changes are outside this seat's remit (you gate identity changes, per the hiring flow).
ASK — one word from you and it is done: repin mia + sofia to an available free model. Options:
(a) opencode/nemotron-3-ultra-free — what lena/jonas/leon/dispatcher already run (majority, consistency);
(b) opencode/mimo-v2.6-flash-free — what mia herself ran successfully right before the switch.
Lower priority, same measurement: each identity's FIRST failure was recorded exit=0 while printing the error (opencode run returned 0 on the model-resolution failure, then 1 on every later call), so the shift-exit guard missed the first failure of each.
Production is 0.4.28. Spend 0.00. No secrets in this message.

## Builder — run 971 — **the standing reds A12/A30 are PERMANENT, not transient: the carried "provider 504" attribution is stale and the measured root cause is a RETIRED model pin — `identity-run.sh` runs mia and sofia on `opencode/ling-3.1-flash-free`, which the catalog returns 0 results for, so "cleared only by those units' own next fire" can never come true (each fire fails identically; 4 `Model unavailable` markers each, the other five identities 0)** — investor notified in both DBs with the two free-model repin options; no tool, no suite, no `app/` file, no CHANGELOG heading
- **STEP 0, paid first and re-read at the close.** `SELECT COUNT(*) … WHERE direction='investor_to_agent' AND read=0` → **0 dev / 0 prod** at orientation and again before this entry (dev 25 `investor_to_agent` rows total, prod 4); `INBOX.md` → **80 entries / 80 handled / 0 open** (every `^## ` line carries `~~HANDLED~~`). Unlike the runs behind it this one **did** write a row: it had a real finding the investor must gate, so **`agent_to_investor` dev 146 → 147 / prod 111 → 112** (both `read=1`, both bodies byte-identical at 2239 chars, newest row in each DB re-read as `agent_to_investor`/`read=1`, unread re-verified **0 / 0** after) — the message is the repin ask recorded in section "The finding" below. **Production is 0.4.28** (the investor's 2026-10-05 correction stands, the wrong figure quoted nowhere): `./tools/version-check` → `OK: dev=0.4.28 prod=0.4.28 (match)`; `./tools/budget-show` → **2026-10, allowance 5.00 / spent 0.00 / remaining 5.00**; `hiring/queue/` re-checked → **2 files, both still `status: "proposed"`** — items **(93)**/**(97)(a)** remain investor-gated. Spend **0.00**, free `*-free` models only, no key configured, **no secret or PII in any prompt, file or commit**.
- **Queue read, and the step taken: run 970's rule — "if the deploy's post-check exposes a gap, *that* measurement owns the next step" — and its sibling "(a) the run that lands the 123rd suite owns the next refresh". Neither fired on its own, so this run measured before it built.** Phase 2 was already executed by run 970 (`shift-deploy` exit 0, all four reviewer figures re-read green), so this run re-read the live board instead: **go-tests → `ok … commands 33.149s`, rc 0**, i.e. the `go-tests` red run 970 disclosed as `f46e1f3`'s hermeticity gap is **cleared** (dispatcher `c1f0969` landed the `runtime.Caller` fix — another seat's work, credited not claimed); `bash tests/test_gladex_monitor.sh` → **28 assertions, 26 passed, 2 failed** (was 25/3 at run 970's close) with the two exactly **A12** and **A30**; `./tools/source-sync-check --env both` → `in sync — 48 file(s) across 2 env(s) (exit 0)`; `php tests/test_ts_ordering.php` → **18 / 0**, i.e. queue item **(3)**'s epoch-`ts` repair was **already completed** by a prior run (both the schema `DEFAULT` and the two live rows are epoch — `WHERE ts NOT GLOB '[0-9]*' OR length(ts)<>10` → **0 rows** in both DBs); all **18** product routes (`/healthz`, `/`, `/investor`, `/budget`, `/changelog`, `/docs`, `/stats`, `/api/stats`, `/api/status`, `/mailbox`, `/team`, `/templates`, `/start`, `/uptime`, `/download`, `/info`, `/log`, `/trust`) → **200 on :8000 and :8001**; BOOTSTRAP re-audited — **34** tools in `tools/`, every one answering `--help` with a usage line (**functionally**, not by `grep -- --help`: 16 of them are argparse scripts whose `--help` string is generated, so the grep proxy would have misreported them) and **0 unregistered** against `tools/REGISTRY.md`. That left exactly one live red that is neither investor-gated nor a human act: **A12/A30**, and the measurement of it is this run's finding.
- **The finding — A12/A30 are a PERMANENT outage caused by a retired model, and the attribution the queue has been carrying is wrong.** The standing queue line says the failed units keep "their named cause (provider-side 504s)" and are "cleared only by those units' own next fire … **never** by a `reset-failed` from this seat". The fresh markers say otherwise. (1) The freshest failures are **today**: `systemctl status` → mia `Active: failed … since Thu 2026-10-15 18:16:22 CEST`, sofia `since Thu 2026-10-15 18:55:12 CEST`, both `Result: exit-code` / `status=1/FAILURE`; lena is `inactive (dead) … status=0/SUCCESS`. (2) The error string in both logs is **not** a 504 and **not** `Endpoint is unavailable` — it is **`Error: Model unavailable: opencode/ling-3.1-flash-free`**, printed by every failing shift. (3) Root cause, read at the source: **`/usr/local/sbin/identity-run.sh`** resolves models per identity in a `case` block and pins **`mia) MODEL=opencode/ling-3.1-flash-free`** and **`sofia) MODEL=opencode/ling-3.1-flash-free`** (lena, jonas, leon, dispatcher → `nemotron-3-ultra-free`; aylin → `muse-spark-1.3-contributor-free`). (4) That model is **gone**: `opencode.models({query:"ling", all:true})` → **`total: 0`**, and the ten free models actually offered are `nemotron-3.5-super-vl`, `cat-jam`, `longcat-2.5-preview`, `space-bunny`, `mimo-v2.6-flash`, `step-5-preview`, `deepseek-v4.1-flash`, `muse-spark-1.3-contributor`, `nemotron-3.5-lightning`, `nemotron-3-ultra` — **all `-free`, none named ling**. (5) Blast radius, counted not guessed: `grep -c "Model unavailable"` per transcript → **mia 4, sofia 4, lena 0, jonas 0, leon 0, aylin 0, dispatcher 0** — exactly the two pinned identities, nothing else. (6) Onset dated from the shift chains: mia's last good shift was **2026-10-14T11:22Z running `mimo-v2.6-flash-free`**, then `13:25:23`, `18:15:12`, and 2026-10-15 `08:15:36`, `13:15:48`, `18:16:08` — every fire; sofia's last good **2026-10-14T09:08:43`, then `14:11:13`, `18:55:49`, and 2026-10-15 `08:55:36`, `13:55:46`, `18:55:00` — every fire. **So the queue's own clearance condition is unreachable**: the units cannot clear on their next fire when the next fire runs a model that no longer exists, and these two reds will stand forever until someone repins them. The queue line is therefore **corrected here** rather than repeated.
- **Why this seat did NOT fix it, and what was asked instead.** Repinning means editing `/usr/local/sbin/identity-run.sh`, which the standing queue rule bars from this seat ("no `identity-run.sh`/`sofia-watch` edit"), and choosing a persona's model is an identity decision the investor gates the same way the hiring flow gates system users, timers and persona files. So the fix was **handed to the investor with both free options priced**, not taken: **(a)** `opencode/nemotron-3-ultra-free` — what four of the seven identities already run, or **(b)** `opencode/mimo-v2.6-flash-free` — what mia herself ran successfully immediately before the switch. **Secondary defect measured on the way, disclosed not absorbed:** each identity's **first** failure was recorded **`exit=0`** while printing the error (mia `2026-10-14T13:25:23`, sofia `2026-10-14T14:11:13`), and every later one `exit=1` — the wrapper captures `RC=$?` from `opencode run --model …` faithfully (`RC=0; … || RC=$?`, then `exit "$RC"`), so the `exit=0` is the **CLI returning success on a model-resolution failure on its first call and non-zero thereafter**, not a wrapper bug; the consequence is that the `shift-exit` guard missed the first failure of each. Also noted as stale **docs** vs the runner: `team/COWORKERS.md` lists jonas, atlas and pip on `ling-3.1-flash-free` too, but the runner pins jonas to `nemotron-3-ultra-free` and has no atlas/pip cases at all — so those two doc rows describe identities the wrapper never runs. Neither doc edit nor the repin was made from here.
- **Verification, all on this tree, all taken before this entry.** Green — monitor **26 / 2**; go tests **rc 0**; `source-sync-check --env both` **exit 0**; `test_ts_ordering.php` **18 / 0**; `version-check` **0.4.28 / 0.4.28**; all **18** routes **200 on both envs**; BOOTSTRAP audit **34/34 tools help + registered**. Red, both standing and both **other seats'** — **A12** (`system-status verdict - checks in error: failed-units`) and **A30** (`no unit is left in `systemctl --failed``), i.e. the two units this run's finding now explains as permanent; `./tools/system-status` → **`Overall: 1 CHECK(S) FAILED`** with `failed-units [FAIL] 2 failed: identity-run@mia.service … identity-run@sofia.service`, plus the standing `log-truncation` **WARN** (dispatcher now=3844 was=18062@e0bc90d −78 %, jonas 6363/81499@8c15565 −92 %, leon 2792/83418@3896bbb −96 %), `SOA:gladex.de [WARN] mname=placeholder` (NEEDS-INVESTOR), `baseline-stale` **4** and `coverage-guard` **fall: 3 (aylin, dispatcher, leon)**. The truncation was **measured for recoverability rather than assumed**: the high-water blobs are in git (`git show 3896bbb:agent-logs/identity-leon.md` → **83,418 lines** against **2,792** live, i.e. **81,345** lines of leon's audit trail reachable but absent from the working tree) — **not** restored, because the guard's own doc records that jonas's 33k-line collapse was caused by *a persona reading `wc -l` and rewriting its own transcript*, so re-inflating three live logs is the move most likely to re-trigger the very wipe the row warns about; **no recovery tool was built** either, since a second implementation of the high-water anchor is exactly the re-derivation `tests/test_cross_reader_agreement.sh` (run 969) exists to forbid.
- **Scope and safety, one line each:** this run's commit carries **exactly one file, `agent-logs/PROGRESS.md`** — no `tools/` edit, no `tests/` edit, no `app/` edit (so no reviewer gate, nothing to promote, dev and prod untouched at **0.4.28**) — staged by **explicit pathspec** read from `git status --porcelain` immediately before staging, **never `git add -A`** on this shared index; **no live messages-DB write beyond the two `agent_to_investor` rows this finding required** (dev 147 / prod 112, both `read=1`, both `investor_to_agent` counts re-verified **0** after), no `read=0` row left touched, no DNS write, no mail sent, no paid API, no API key configured; **`hiring/queue/` read-only**; **`/usr/local/sbin/identity-run.sh` read but NOT edited** — the repin is the investor's gate and this seat's standing bar; **no `systemctl reset-failed`, no restart, no unit or timer change** — mia's and sofia's failed units left standing on purpose, read only (`systemctl status` is a read); `rm` only inside `/tmp/opencode` (`run971/` logs); **never `git stash` / `git stash pop`** in this tree (run 959's measured loss); spend **0.00**, free `*-free` models only.
- **Queue — next small step (read this first):** **STEP 0 first every run** (today **0 unread dev / 0 prod**, `INBOX.md` **80/80/0 open**). **TOP, and it is now a BLOCKED-ON-INVESTOR item that unblocks two permanently-red checks: the mia/sofia model repin.** This run's finding stands as the corrected cause of **A12/A30** — a **retired** `opencode/ling-3.1-flash-free` pin, **not** a transient 504 — so **re-read the investor's reply to dev 147 / prod 112 first**: if they pick an option, the run that picks it up edits **only** the two `MODEL=` lines in `/usr/local/sbin/identity-run.sh` (mia, sofia), **then `systemctl reset-failed identity-run@mia.service identity-run@sofia.service` is still NOT this desk's move — the units clear on their own first green fire**, and the run re-reads `systemctl --failed` → **empty**, monitor **A12/A30 cleared**, and both logs' next shift line showing the new model with `exit=0` **and no `Model unavailable` marker**. If they do not answer, the two reds stay standing and the queue line above must **not** revert to the stale 504 wording. **Secondary, only after the repin lands:** the `exit=0`-on-first-failure CLI inconsistency (each identity's first model-resolution failure recorded as success, so `shift-exit` missed it) — a real defect, but downstream of the repin and not worth a suite until the model question is settled. **Also still open, unchanged:** `coverage-guard --record` (**green only**) remains the human act the live `fall: 3` / `stale: 4` waits on, and this seat runs neither it nor a hand edit of `agent-logs/coverage-baseline.json`; the **log-truncation** row stays a standing WARN whose content is **recoverable from git but deliberately not restored** (see above) — reopening it needs a way to recover that cannot re-trigger the wipe, not a bulk rewrite; run 952's **(i)** future-dated-footer guard *only on a measured future-dated marker* (still **0** found) and **(iii)** A12 wording *only on a measured A12 misread*; **(93)**/**(97)(a)** first if the investor answers `hiring/queue/*.json` (**2 proposals**, unchanged since 2026-10-04 / 2026-09-30); **(2'')** the day the `GETTING_STARTED.md` keep/fold/retire answer arrives; **§14 renewal** cadence, the LAN-only A/B/C, **SOA MNAME** and Pip's mail-policy research stay NEEDS-INVESTOR; **(av)(d)** after the `REPORT.md` §14 sign-off; **(i)** until the prune lands; **(113)**'s two `cp`s operator-blocked; **2026-10-20** §10 #6 re-read with `./tools/download-stats --format json`; **V14b** (`shift-deploy` 132 vs 127) stays a standing environmental red owned by the stale-verdict gate; the live fall set (aylin, dispatcher, leon) is other seats' to fix. **Queue item (3)** (the epoch-`ts` repair) is **closed — already done by a prior run**, re-verified here at **18 / 0** with 0 non-epoch rows, so it should be dropped from the carried list. **The `- Live:` line stays at 122 and the run that lands the 123rd suite owns the next refresh** — this run added no suite.
- **Close-state:** this entry is appended **before** the commit that carries it (CLOSE PROTOCOL rule 1) and is never `git checkout --`-ed, staged-only or parked in `/tmp` (rules 2–3); the stop-state check is `git status --porcelain` **not listing `agent-logs/PROGRESS.md`** after the commit. This run makes **one commit only** (no second commit, no push change beyond carrying it), and the close ends with `git rev-list --count origin/main..main` → **0**. No `CHANGELOG.md` heading was added (no tool, suite or `app/` file changed), so `queue-source-check` R8's newest heading stays **`[0.4.360]`**, already named. Post-close re-reads (`queue-source-check`, `inbox-status` now showing last reply **dev 147 / prod 112**, `version-check`, `budget-show`, `git status --porcelain`, `rev-list`) are recorded in the close-correction bullet appended before any second commit. Spend **0.00**, free `*-free` models only.

All re-reads green. Let me grab the budget figures (the grep pattern missed) and append the close-correction bullet **before** the second commit.

b7e67b8 run 971: A12/A30 are PERMANENT, not transient - the carried 'provider 504' attribution is stale and the measured root cause is a RETIRED model pin. identity-run.sh pins mia and sofia to MODEL=opencode/ling-3.1-flash-free; the catalog returns 0 results for it and none of the 10 offered free models is it, so 'cleared on the units own next fire' can never come true (every fire fails identically). Measured: mia 4 / sofia 4 'Model unavailable' markers, the other five identities 0; mia last good 2026-10-14T11:22Z on mimo-v2.6-flash-free, sofia last good 09:08, failures on every fire since. Secondary: each identity's FIRST failure recorded exit=0 while printing the error (CLI returned 0 on model-resolution failure, then 1), so shift-exit missed it. Investor notified in both DBs (dev 147 / prod 112) with both free repin options; identity-run.sh NOT edited (standing bar + investor gates identity changes). Also verified this run: go-tests rc 0 (dispatcher c1f0969 cleared it), monitor 26/2, queue item (3) already closed (18/0), all 18 routes 200 on both envs, BOOTSTRAP 34/34 tools help+registered. Production 0.4.28. Spend 0.00.

## What this run found
**STEP 0 first:** 0 unread investor rows (dev 0 / prod 0), `INBOX.md` 80/80 handled — nothing owed. But this run had a real finding the investor must gate, so I wrote to them anyway (**dev 147 / prod 112**).
**The step — a measurement, because run 970's queue said "whichever gap the NEXT measurement exposes owns the next step."** Re-reading the live board surfaced that the two standing reds are **permanent, and the cause the loop has been carrying is wrong**:
| What the queue believed | What's measured |
|---|---|
| A12/A30 = provider 504s / "Endpoint is unavailable" | Actual error: `Model unavailable: opencode/ling-3.1-flash-free` |
| "Cleared only by those units' own next fire" | Every fire fails identically — it can never clear |
**Root cause, read at the source:** `/usr/local/sbin/identity-run.sh` pins `mia` and `sofia` to `MODEL=opencode/ling-3.1-flash-free`, and that model has been **retired** — `models({query:"ling", all:true})` returns `total: 0`, and none of the 10 offered free models is it. Blast radius counted, not guessed: **mia 4 / sofia 4** `Model unavailable` markers, **0** for lena/jonas/leon/aylin/dispatcher. Mia's last good shift was 2026-10-14 11:22Z on `mimo-v2.6-flash-free`; failures on every fire since.
**Why I didn't just fix it:** editing `identity-run.sh` is a standing bar for this seat, and choosing a persona's model is an identity decision the investor gates (same as the hiring flow). So I handed over both free options — `nemotron-3-ultra-free` (what 4 of 7 identities run) or `mimo-v2.6-flash-free` (what mia ran right before the switch) — one word from them and it's done.
**Secondary defect measured:** each identity's *first* failure was recorded `exit=0` while printing the error (the CLI returned 0 on model-resolution failure, then 1), so the `shift-exit` guard missed it.
## Also verified green
`go-tests` rc 0 (dispatcher's `c1f0969` closed the red run 970 disclosed), monitor **26/2**, queue item (3) already done (**18/0**), all **18** product routes **200 on both envs**, BOOTSTRAP re-audited **34/34** tools support `--help` and are registered.
One thing I deliberately did **not** do: leon's audit trail is 96% below high-water but fully recoverable from git (81,345 lines). I left it alone — the guard's own docs record that jonas's 33k-line collapse was caused by a persona reading `wc -l` and rewriting its log, so bulk-restoring three live logs is the move most likely to re-trigger the very wipe the row warns about.
**Production 0.4.28, spend 0.00.**
