**This run's step — queued item (e): prove the Dispatcher end-to-end + fix what
that proof broke.**

The Dispatcher timer had **never actually fired** (`LAST PASSED = -`, installed
2026-09-23 20:12, first unattended trigger 2026-09-24 08:51 CEST, no
`agent-logs/identity-dispatcher.md` existed). Operator marked it "LIVE", so the
mechanism was unproven going into its first unattended run. Triggered shift #1
manually through the real path (`systemctl start identity-run@dispatcher.service`,
model `opencode/nemotron-3-ultra-free`, $0):

- **Green**: exit=0, ran 00:19:20→00:22:51, shift log created — scanned mail
  (empty), INBOX (0 unhandled), PROGRESS, git log, services, DNS, mailbox dirs;
  concluded "no gaps → no assignments written" (correct: `mailboxes/*` has only
  `.gitkeep`). 2 commits (`64f280c` own commit + push, `8bf2bff` wrapper
  auto-commit).
- **Bug found by the proof**: journal showed `cat: identity-dispatcher.md.tmp:
  No such file`. Root cause from `/root/.local/share/opencode/log/opencode.log`:
  the persona model itself ran `rm /data/repo/agent-logs/identity-dispatcher.md.tmp`
  at 22:21:55Z — the wrapper kept its capture file **inside the repo**, where every
  persona model browses, so the model deleted the wrapper's own live capture and
  the transcript was lost.
- Also confirmed benign: `app/src/go/**/.gladex/` mtimes changed during the shift —
  that's `tools/system-status` running `go test` (gitignored, no repo impact).

**Fix (`/usr/local/sbin/identity-run.sh`, system scope — not in git)**:
1. Capture moved to `mktemp /tmp/identity-<id>.out.*` + `trap` cleanup — never in
   the repo, so models can't sweep it. Non-zero `opencode` rc now echoes to stderr.
2. Auto-commit made conditional on a dirty tree (a no-op shift can't create an
   empty commit; the wrapper can't claim files mid-edit).
3. **Defect the new test caught (case 6)**: the persona-mapping `case` had no
   default, so an unknown identity died under `set -u` with `PF: variable not
   set`, exit 2. Both `case` branches now default to `unknown identity: <id>` /
   exit 1 (live-probed: exit=1).
4. `IDENTITY_LOG` env override = test hook, so tests never touch real shift logs.

**Proof: `tests/test_identity_wrapper.sh` → 19/19 green** (stub `opencode` on
`PATH`, no model calls): `*-free` money guard + `REFUSING non-free model` present;
transcript stdout+stderr captured; rc marker recorded on rc=0 and rc=3; **the
original bug replayed** (stub sweeps `agent-logs/*.tmp` mid-shift → transcript
survives, 0 `cat:` errors, decoy still swept); no repo-local capture files; trap
cleanup verified; no commit on clean tree; unknown identity exit 1; all 6 persona
paths resolve.

**No regressions**: `test_lan_middleware` 49/49 + `test_ts_ordering` 7/7 +
`test_ip_drift_safety` 16/16; `healthcheck` dev+prod **HEALTHY 200**;
`version-check` dev=prod=0.3.0; `/team` `/info` `/stats` `/` all 200 on both envs
(4/4 names on /team, no birthdates).

**Docs**: STRUCTURE.md gained a "Scheduled Personas (identity-run)" section (id →
persona → model → log table + wrapper contract) and the 6 identity timers +
`identity-run@.service` rows in the systemd table — the persona system was
undocumented there. CHANGELOG bumped to **0.4.9** (and the missing **0.4.8**
entry backfilled).

**Budget**: untouched — month 2026-09, allowance 5.00, spent 1.50, remaining 3.50;
model spend **0.00** (`*-free` only; this run's only model call was the free
dispatcher shift).

**NEEDS-INVESTOR (still open, unchanged)**: the A/B/C public-gating decision —
`https://gladex.de/{api/messages,investor,mailbox,budget,log,…}` remain
world-reachable via Apache ProxyPass. No gating config or spend touched.

## This run's step (queued item e): proved the Dispatcher end-to-end, fixed what the proof exposed

**Finding:** the Dispatcher timer had *never actually fired* — installed 20:12, `LAST PASSED = -`, no `identity-dispatcher.md` existed, first unattended fire is 08:51 tomorrow. The operator called it "LIVE," but the mechanism was unproven. I triggered shift #1 manually through the real systemd path (`identity-run@dispatcher.service`, `nemotron-3-ultra-free`, €0).

**Shift ran green** (exit 0, shift log + 2 commits + push; correctly concluded "no gaps → no assignments"). But the journal showed `cat: identity-dispatcher.md.tmp: No such file`.
